How JEVERA Overcomes the Challenges of Transformation: From Service to Scalable Product

In an interview for the IT Ukraine Association, ITU Member JEVERA shared its journey of transitioning from a service company to a product business, combining the strengths of both approaches.

 

Why did the transition from a service model to a product model become relevant for JEVERA? What prompted this decision? The transition from a service model to a product model is a strategic decision that reflects market evolution and growing demand for ready-made solutions. At JEVERA, we have always been aware of the need for diversification and the search for new ways to develop the business, so we developed the direction of work and the formation of product teams for our clients, among which was the XME.digital platform.

 

How did you build interaction between JEVERA’s service business and the XME.digital product platform? Close interaction developed gradually: JEVERA used the XME.digital framework in its projects, and XME.digital, in turn, turned to JEVERA for product development services. This allowed us to build deep and organic collaboration.

   

What market signals prompted you to reconsider the current business model and look for new approaches? At a certain point, we realized that the market expects more complete solutions with a fast delivery cycle. Despite stable operations, current processes—both on the XME.digital platform and in JEVERA’s service business—required updated approaches and a transition to more scalable business models.

 

What was the key factor in deciding to develop synergy with XME.digital rather than launching a separate product or integrating a third-party solution? We faced three possible options: develop our own product from scratch, become an integrator of a third-party product, or develop the existing synergy with the XME.digital platform. In 2024, the combined efforts of both companies began working on the development and offerings of the XME.digital platform. It quickly became clear that investing in our own XME.digital platform was the most effective and economically sound step, even despite the long-standing belief that service and product businesses are incompatible within one company. This process is not linear, and planned stages require constant adjustment.

   

How does the culture of working with a product differ from a service model, and how do you combine these two approaches at JEVERA? We constantly adapt and work on implementing organizational changes. Changing the culture and mindset of the team is one of the key challenges, as the approach to working with a product differs significantly from the service model. Our task is to combine the strengths of both directions: from the service business, we take close client contact and focus on their specific needs; from the product side, we take the ability to reuse solutions, rapid implementation, and integration of the industry’s best practices for new clients via the platform. However, it is a significant challenge for us to maintain service projects while simultaneously focusing on intensive product development. This is a major story about cultural transformation and maintaining strategic focus amid a whirlwind of tactical decisions.

   

What priorities do you set when allocating investments in the product? Product investment is the second key challenge for us. In addition to direct product development, resources must be invested in product management, marketing, market research, and other important areas. This requires revising the entire business cost structure and making difficult decisions regarding priorities, including foregoing short-term activities in favor of long-term opportunities. We understand that the transformation of thinking from service to product is a long and complex path, especially for companies of our scale. However, I believe this is a necessary condition for further business growth and development.
